Performance Max Campaign: When to Use It – and When Not To

The Performance Max campaign (PMax for short) is one of the most significant changes in the Google Ads system in recent years. It’s fully automated, covers all ad channels (Search, Display, YouTube, Gmail, Discover), and hands over almost all control to Google. But is it really worth using? In what situations is a traditional Search or Shopping campaign the better choice?

In this article, we’ve collected the key insights and our experience with Performance Max campaigns — who it’s for, when to deploy it, and what to watch out for if you don’t want the algorithm to take your ad budget for a wild ride.

How Does Performance Max Work?

The essence of PMax is that based on the creative elements (text, images, videos) and goals (conversions, sales, etc.) you provide, Google decides where, when, and in what combination your ads appear.

With a single campaign, you can reach:

  • the Google Search network,
  • the Display network,
  • YouTube ads,
  • Gmail promotions,
  • and the Discover feed.

At first glance, it sounds incredibly convenient — who wouldn’t want to cover all channels with just one campaign? The real question is: how much control are you willing to give up, and is that always an advantage?

When Is a Traditional Search or Shopping Campaign a Better Choice?

One of PMax’s biggest limitations is its lack of transparency — it provides very little insight into specific search terms or channel-level performance.
If full control and clarity are important to you, a well-structured Search or Shopping campaign may be a better option in many cases.

Choose a Search campaign if:

  • You know your keywords precisely and want full control over your ad copy
  • A/B testing ad text is important
  • You’re advertising in a B2B market where very specific queries dominate

Choose a Shopping campaign if:

  • You’re in e-commerce and your product attributes (title, price, brand, etc.) heavily influence conversions
  • You want visibility into individual product performance
  • You prefer manual bidding or excluding underperforming search terms

What to Watch Out for When Creating Asset Groups

In Performance Max, the Asset Group is where you compile your creative packages.
Note: You can have multiple asset groups in one campaign, and it’s smart to separate them by product categories, service types, or audience segments.

Best practices:

  • Don’t dump everything into one asset group — keep products or services separate
  • Use at least 5 high-quality images, 1 video, 5 headlines, and 5 descriptions to give Google enough creative combinations
  • If no video is uploaded, Google will auto-generate one (which is often more harmful than helpful)
  • Use Customer Signals (like your remarketing list or converters) to give the algorithm a better learning foundation

Experience-Based Pros & Pitfalls

What is fine:

  • Performs well for large e-commerce stores (especially if there’s existing conversion history)
  • Excellent scalability — a well-optimized PMax campaign can scale quickly
  • Great starting point for beginners, with less campaign structure required

What to avoid:

  • Don’t rely on it as your only campaign — especially without enough conversion data
  • If you don’t have your own video, create one — don’t let Google auto-generate it
  • Don’t just “set and forget” — even if it performs well, it needs regular audits

Conclusion

Performance Max can be a powerful tool in your PPC arsenal — but it’s not a one-size-fits-all solution. It doesn’t replace well-built search campaigns, but it can complement them effectively.

The key is to launch it with the right objective, data, and creative — and to know when it’s time to take back manual control.

If you’re unsure whether your PMax campaign is optimized, or it’s starting to waste budget, it may be time to consult an expert for a review.
